Where Dubai Gyms and Studios Leak Revenue (and How to Plug It)

Oct 13
5 min read

Dubai has no shortage of people who want to train. New studios open every month. Boutique concepts, reformer Pilates, CrossFit boxes, padel, HIIT, recovery. The demand is there.

So is the competition. A potential member can walk past three studios on the way to yours, and they'll get an Instagram ad from a fourth before they've finished their coffee.

In that market, most studios don't lose revenue because nobody knows they exist.

They lose it after someone has already shown interest.

The trial-to-member gap

Every studio I've worked with tracks how many people come in. Far fewer track what happens next.

Someone enquires. Maybe they book a trial. Maybe they turn up. Somewhere between that first message and a paid membership, a lot of them disappear. And the ones who do join don't always stay past the first couple of months.

That gap is where the money goes. And it's almost never one big problem. It's five small ones.

YOURCXC - Where Dubai Gyms and Studios Leak Revenue (and How to Plug It)

Leak 1: slow or no follow-up after an enquiry

In Dubai, most enquiries come in through Instagram DMs and WhatsApp, often late in the evening or at the weekend. That's when people are thinking about their fitness. It's also when nobody at the studio is watching the phone.

By the time someone replies on Monday morning, the prospect has booked a class somewhere else. Not because the other studio was better. Because it answered first.

The fix: one named person owns enquiries, with a clear standard for how quickly they're answered, including weekends. If that's not possible, an honest automated reply that says when a person will be in touch is better than silence.

Leak 2: the free trial with no next step

The trial is the most expensive moment in your funnel. You've paid to get them in the door, a coach has given them their time, and they've had a good session.

Then they leave. Nobody books their next visit. Nobody calls the next day. Nobody makes them an offer. They say they'll think about it, and two weeks later they've joined the gym down the road.

The fix: never let a trial end without a next step. Book the second session before they walk out, and follow up personally within 24 hours. The coach who ran the session is the best person to do it.

Leak 3: the forgotten first month

A new member joins full of motivation. They come three times in week one, twice in week two, once in week three. Then they stop.

Nobody notices, because the membership is still active and the payment still goes through. Until it doesn't renew.

The first month decides whether training at your studio becomes a habit. It's also the month most studios pay the least attention to, because the sale is already done.

The fix: watch attendance closely in the first four weeks. Anyone who misses a week gets a personal message, not a marketing email. "We missed you on Tuesday" from a coach who knows their name is worth more than any discount.

Leak 4: front desk treated as admin, not sales

Your front desk sees every member, every visit. It's the most valuable customer-facing role in the business, and it's usually treated as check-in and towels.

When reception doesn't know who's new, who's on a trial, or who hasn't been in for a fortnight, every one of those conversations is a missed chance to keep someone.

The fix: brief the desk at the start of every shift. Who's new this week, who's on a trial, who's coming back after a gap. Greet them by name, and make sure the desk knows how to book a trial member onto a membership.

Leak 5: no system for asking for referrals

Your best source of new members is almost always your existing ones. They train with friends, colleagues and partners, and they'll happily recommend a studio they love.

But most studios never ask. Or they ask once, with a generic "refer a friend" poster, and leave it at that.

The fix: ask at the right moment. When someone hits a milestone, sets a personal best or leaves a great review, that's when they're most likely to bring someone. Make it easy, and make it personal.

The five leaks at a glance

Leak

What it looks like

Fix it this week

1. Slow enquiry response

Instagram DMs and WhatsApps answered hours or days later.

One named owner for enquiries, with a same-day reply standard, seven days a week.

2. Trial with no next step

Great session, then nothing. No call, no offer, no booking.

Book the second visit before they leave. Follow up within 24 hours.

3. Forgotten first month

Joined, attended a few times, drifted. Nobody noticed.

Track attendance in weeks 1-4. Call anyone who misses a week.

4. Front desk as admin

Reception checks people in but doesn't know members or sell.

Brief the desk daily: who's new, who's on a trial, who hasn't been in.

5. No referral system

Happy members, but nobody asks them to bring a friend.

Ask at a high point: a milestone, a personal best, a great review.

What a studio's Leak Score usually shows first

In September I ran a set of Leak Scores for businesses in my network, including health and fitness operators.

None of the results needed new software or a bigger ad budget. All of it was costing money.

How the Leak Score works for a gym or studio

The YOURCXC Leak Score™ looks at the five points where revenue leaks: enquiry, first contact, onboarding, retention and referral. For a studio, that means your DMs and WhatsApp, your trials, your first month, your front desk and your referrals.

You get an instant score, a written report showing where the leaks are and how serious each one is, and a deep-dive call with me. You leave with a fix list: what to sort this week, and what to sort this quarter.

Cost: $99, including the deep-dive call.

Frequently asked questions

Is this only for big gyms?

No. Most of the studios I work with are founder-led, with one or two locations. Smaller studios often have the most to gain, because every member matters more.

We already use a booking and membership platform. Isn't that enough?

The software records what happens. It doesn't decide who follows up, when, or what they say. Most of the leaks above happen in the gaps between the system and the people.

What's the single biggest leak you see?

The free trial with no next step. It's the most expensive visitor you'll ever have, and most studios let them walk out without booking anything.
